The verdict

HubSpot is a textbook incumbent bolt-on: a seat-priced CRM that strapped an AI meter on top of seats. In January 2025 the AI ran on siloed prepaid credit packs (Breeze Intelligence at 100/$30, 1,000/$150, 10,000/$700, non-rolling) that simply ran out — a hard allotment. In June 2025 HubSpot consolidated everything into a single HubSpot Credits pool with per-tier included allotments and, critically, an auto-billing overage layer: default auto-upgrade capacity packs plus opt-in pay-as-you-go overage at $0.010/credit invoiced in arrears, made mandatory for all accounts by November 10, 2025. It now sits at metered overage, with an April 14, 2026 per-outcome sleeve on the two flagship agents (pay per resolved conversation / qualified lead) layered on top.

  • Jun 16, 2026 · Credit burn-rate repricing · Content agent burn rises to 1,000 credits per content piece effective 2026-06-16 (per the legal Product & Services Catalog) — a textbook credit burn-rate repricing: the dollar price of credits is unchanged.
  • Apr 14, 2026 · Price change · HubSpot shifted its two flagship Breeze agents to outcome-based pricing: Customer Agent from $1.00 per conversation to $0.50 per resolved conversation (50 credits/resolution) and Prospecting Agent from a recurring per-enrolled-contact charge to $1.00 per qualified lead recommended for outreach (100 credits/lead) -- 'you pay when it works' -- denominated in the same HubSpot Credits pool.

Where it's headed

The April 2026 per-outcome agent pricing is the leading edge; if HubSpot extends 'pay when it works' beyond the two named agents, the product could drift toward outcome-denominated billing, but it remains seat-plus-meter for now.
